100% inventory visibility and increased productivity in a seasonal wholesale warehouse
Elmar Jung Product Solutions is a wholesaler of gardening and outdoor products operating throughout Europe. The company supplies home improvement stores with a wide range of products, from fences and garden sheds to privacy screens, hoses, and gardening tools. Its logistics operations are highly seasonal and place significant demands on transparency, speed, and staff productivity.
Requirements:
Initial situation: Transparency remains insufficient despite the LVS
At its Neunkirchen location, Elmar Jung Product Solutions operates a central warehouse with approximately 100,000 square meters of storage space, supplemented by two leased off-site warehouses used primarily for stockpiling. A total of approximately 5,000 different items are stocked. Warehouse operations are highly seasonal: While there is a high volume of shipments and incoming goods from January through June, targeted stockpiling for the coming season begins in October.
To increase transparency in warehouse operations, a warehouse management system (WMS) was implemented as early as 2017. Pallets were scanned upon receipt and assigned to specific storage locations. This made it possible to track the location of the goods at all times.
In practice, however, it became apparent that this transparency was not consistently reliable. Inventory accuracy depended largely on employees’ discipline in making manual entries. Errors or incorrect entries resulted in goods being physically present in the warehouse but not correctly reflected in the system. The consequences were time-consuming search processes, additional labor costs, and delayed customer orders, even though the inventory was actually available. Under these conditions, on-time delivery could not be reliably guaranteed.
Implementation: A Step-by-Step Approach to the Digital Twin
The decisive factor in choosing identpro was the holistic approach of the Warehouse Execution System (WES). In addition to real-time inventory accuracy, identpro also addressed operational efficiency in the warehouse, particularly through an integrated forklift guidance system designed to optimize the routes of industrial trucks. The system was deliberately implemented in two clearly defined phases to avoid disrupting ongoing operations.
In February 2025, the first phase involved setting up the warehouse’s digital twin. To this end, all existing load carriers were imported from the existing warehouse management system into identpro. This immediately provided end-to-end, real-time visibility into inventory levels and warehouse movements.
In the second phase, which has been in effect since December 2025, transport orders are transferred from the warehouse management system to identpro. This has made the flow of goods in the warehouse fully transparent and systematically optimized forklift routes.
The implementation required close coordination between identpro and the internal project team. In particular, integrating the interfaces posed a significant challenge due to existing system logic, but was successfully accomplished through close collaboration.
Measurable impacts on day-to-day operations
Mit der Einführung des WES verfügt Elmar Jung nun über 100 % Bestandstransparenz, wodurch zeitaufwändige Suchprozesse im Lager vollständig entfallen. Dadurch können Kundenaufträge verlässlich und termingerecht bedient werden. Das integrierte Staplerleitsystem und die optimierten Wege der Stapler haben zusätzlich deutliche Produktivitätsgewinne gebracht. So konnten zwei Vollzeitkräfte eingespart werden, die zuvor ganzjährig mit der Warensuche beschäftigt waren, während die Auftragsleistung mit dem bestehenden Personalbestand erhöht wurde. Ein weiterer zentraler Vorteil zeigt sich bei der Einarbeitung neuer Mitarbeitender: früher dauerte diese rund zwei Wochen, heute sind neue Mitarbeitende bereits nach wenigen Stunden einsatzfähig.
With the introduction of WES, Elmar Jung now has 100% inventory transparency, completely eliminating time-consuming search processes in the warehouse. This enables customer orders to be fulfilled reliably and on time. The integrated forklift guidance system and optimized forklift routes have also yielded significant productivity gains. As a result, the company was able to eliminate two full-time positions that had previously been dedicated to searching for goods year-round, while order fulfillment capacity increased with the existing staff. Another key benefit is evident in the training of new employees: whereas this used to take about two weeks, new employees are now ready to work after just a few hours.
